- Collect availability for the whole month in one request, with a deadline.
- Don’t put the same person on two Sundays in a row unless you have to.
- Publish the schedule with confirmations, not a photo of a spreadsheet.
When should you collect availability?
10–14 days before the month starts. Earlier, people don’t know their plans yet. Later, you won’t have time to find subs.
Set a deadline, like “by Friday, 8:00 PM”. Without one, a poll drags on for a week and half the team never replies.
How do you ask so that everyone replies?
Ask about every date in the month in one message, not each Sunday separately. It’s easier to check a calendar once than to come back to the chat four times.
Remind only the people who haven’t replied, and only once, a day before the deadline. A general reminder in the chat annoys everyone who already answered.
How do you assign roles?
Start with the roles that have the fewest people, usually bass and drums. Then keys and guitar. Leave vocals for last, since that’s where you have the most options.
- No more than two Sundays in a row for one person
- A newcomer serves alongside someone experienced
- The leader gets Sundays off too
- One person, one role per service, unless you really need a double
How do you publish the schedule?
Send each person their own assignment and ask them to confirm. A shared table is good for an overview but not for confirmations: a “+” in the chat doesn’t tell you whether someone saw their own date.
What about subs?
Agree that people find their own sub among those who said “I’m in” and then let the leader know. That way the leader isn’t a dispatcher, and subs are found days ahead instead of on Saturday night.
